It doesn’t matter what else you do. You will not be able innovate unless you have a team capable of innovating.

So, your job as CEO is to put everything in place to build and nurture a team capable of consistently innovating. The first piece is obvious:

You need to recruit a team capable of developing innovative products.

Again, say it with me, “It’s the team, stupid.”

Your first job as CEO is to recruit, recruit, and then recruit some more. You obviously want to hire great technical talent.

In addition, you should be looking for people that have the ability to come up with innovative product ideas. Sometimes these people will be your engineers, other times these people will be your technical marketing people. But always be on the lookout for innovators because they’re hard to find.

You need to put your team in an environment to consistently innovate.

My favorite meeting was our monthly “Crazy Idea Meeting.”

Once a month on Friday, at around 1:30 PM, we had the Crazy Idea Meeting. Jeroen, our VP Engineering, and Adolfo, our VP Marketing who was also very strong technically, were always in attendance.

The average revenue of a single Analog IC product was $500,000 per year. We had a goal of growing our company to at least $100 million per year in revenue, so we had to become an idea machine if we were going to succeed.

In short, the Crazy Idea Meeting was our lifeblood.

The concept of the meeting was very simple:

Anyone in the company who had an idea for a new product could present the idea to the team.

Ideas came from a range of likely to unlikely sources. Test engineers, design engineers, applications engineers, and sales engineers all regularly presented ideas.

We had a simple rule that every idea would be heard, and any person presenting the idea would get feedback:

  • Sometimes we suggested that the presenter get more data on an idea, or…
  • Sometimes we asked for more information on the market for the product, or…
  • Sometimes we debated the idea and came up with a better idea, or…
  • Sometimes the presenter had a breakthrough idea that was 100X better than anything else on the market, or…
  • Sometimes the presenter had an idea that opened up a whole new market category, or…
  • Sometimes the idea was just not a good idea

The Crazy Idea Meeting was structured chaos and it worked!

We had more ideas than engineers to develop the ideas, and that’s what you want. The idea for any successful company is maximizing your limiting resource. And, in our case, that was our design engineers.

We needed to get the best return on our design engineers time as possible. The Crazy Idea Meeting was our structure for getting the most out of our design engineering talent.

The crazy ideas that went on to be big sellers sometimes had very humble beginnings, but they all had one thing in common.

I can remember some of our best and biggest sellers started as one sentence, “I have an idea for X.” That would lead to a debate and discussion about that idea and where it might fit.

Very quickly, the great ideas rose to the top. And from that one sentence beginning, a multi-million dollar product family would be born. It was great fun.

The real key to the success of the Crazy Idea Meeting was a culture of openness.

You can have all the idea meetings you want, but they will fail without an open culture. You need your creative people to feel safe presenting ideas because many of the ideas are going to be bad.

And all it takes is making fun of one person for their very bad idea, and you lose the open culture that allows for a successful crazy idea meeting.

I have a process to innovate new ideas for products or services. Allow me to share that with you.

Step 1: Genesis Idea (Root Idea)

In the axes the point Zero represents the root idea. There are 3 types of root ideas.

1- Hard level: Absolutely original idea from you (this is the hardest to have).

2- Medium level: Existing non successful idea.

3- Easy level: Existing successful idea.

Let's start with an easy existing idea.

The Air Fan.

Step 2: X axes for innovation. Think free here don't put any restrictions, use the idea in mind.

+X: Represents adding new feature to the idea.

Let's add 2 features:

1- Radi

I have a process to innovate new ideas for products or services. Allow me to share that with you.

-X: Represents removing existing features from the root idea (not all innovation is by adding simplifying is genius too)

Let's remove 2 features:

1- Fan stand

2- Fan engine

Step 3: Y axes for uses of the features.

+Y: Represents uses in same original root idea purpose in the case of air fan is to cool a space.

So now let's try to use the +-X features in use for cooling spaces.

+Y & +X:

1- Radiator system

- Room Air conditioning

- Car air conditioning

- Airplane air conditioning

- Bike air conditioning

You keep listing idea even if not original

2- fuel jet system

- I don't have use for a jet system for spaces air conditioning, so we will skip this

+Y & -X:

Remember here we removed features from the root idea of air fan. But we still have to use it in the same original plan to cool spaces.

1- Fan stand

- Hand held fan

You get the idea.

2- Fan engine

- I don't have a use for fan alone for air conditioning.

Next is -Y.

-Y: represents any use other than the original root idea of air cooling

-Y & +X:

1- Radiator System

- Cool water for firefighter

- Cool water for drinking

- Cool engine oil

2- Fuel jet system

- Rocket engine

- Wilding torch

-Y & -X:

Remember, we remove features to simplify

1- Fan stand

- Leafs blower

- Toy airplane engine

- Phone case personal fan

Step 4: Z axes for mix and match

+Z axes represent adding mix of -x and +x to get new +-Y uses

For example +X radiator system and -X removes fan stand

-Z axes represent the removal features from from new uses.

For example we will remove the fuel from jet system on X+ and add the stand in -X instead of removing (reverse you remove from +X and add the -X )

- Jet paint nozzle for painting houses

You can ignore little details of mechanical issues here and there this is just to help you brainstorm new ideas.

The purpose of any idea is to solve a problem. Even “not having something but wanting it” is a problem to solve. Just like any other problem, it takes creativity to achieve.

I imagine people would want to focus their energy/creativity on something they feel passionately about. So figure out what that is first.

Then within your area of passion list a bunch of problems that you don’t yet have solutions to. Next, go on a research spree to see how close others have come to solving these problems and how they went about it.

Ideas are built upon other ideas. Existing knowledge is the fuel and building material for new ideas.

An invention is a solution that is new and non-obvious. Innovation is an existing solution made useful in a new way. It could be a remix of existing solutions. So think about combining different concepts from unrelated areas.

Industry bodies such as Nasscom and Assocham are mostly focused on the IT services and BPO sector - partly because of the phenomenal success of these sectors and owing to background of influential members of these bodies. Location and structure of even STPI parks are not very favorable to product oriented startups.

The general public mostly comes into picture in the form of suppliers or customers - and in some cases in the social context.

Suppliers in this case could mean publishing houses/book-sellers in case of young flipkart or bus operators in case of a young redbus or hotels in case of a young makemytrip, etc. Interestingly and justifiably suppliers have a huge trust deficit for anyone just starting out. One way some early, but slightly well-funded startups tend to get around such problems is by making a few big-spends on full-page advertisements in leading publications. Remember seeing full-page ads in Economic Times from a young Faasos or a relatively young Housing? Yes, these ads help you on the supply side as well - and not just in generating demand. It is much easier to bring suppliers to the discussion table if you come across as a big company. With my startup, our conversations became so much easier once we were mentioned in a story in Economic Times.

I remember struggling to meet with one of our suppliers (owner of a serviced apartment) when we did not have a physical office. Since we had gotten him business, he was very keen on meeting with us during a visit to Pune. But when we told him that the meeting will be at a Cafe Coffee Day, he bailed out of the meeting.

On the customer side, the general public usually has a huge "what is in it for me" aspect before they consider becoming early adopters. So the value proposition needs to be extremely clear for early stage product startups than for a more established company. I think this is the main reason why in India you would see many tremendously profitable incumbents with sub-optimal products while new-comers with better products tend to struggle more than they deserve.

But hey, cost to setup a product startup and experiment is much lower in India. Which in turn contributes a little bit to the above mentioned downsides by lowering barriers to entry, increasing presence of startups with diverse product quality in addition to several fly-by-nights.

So my friend India as a country can be much more supportive of product based startups - but that should not stop you from starting (or supporting) one. :-)

I think, the marketers are falling short with marketing and branding though. The product is spectacular, but the marketing hasn’t penetrated the brand and products into nation’s mass markets.

Marketing and branding allows you to have more people view your brand, and is more compelling a brand. People are enthralled about Apple and Tesla. Partly because of branding. Also, you need great engineering, product managers, and so on.

In short, all fundamental things need to be done to a very high level as branding, and marketing is as integral as engineering, design, and manufacturing. Each fundamental thing is very important for success.
